"We engaged Synthorai for an AI readiness assessment before making any technology commitments. The scorecard they produced helped our board understand exactly what was missing — particularly around data governance, which we'd underestimated. The process was structured and the output was something we could actually use."

"The roadmap design engagement was thorough. I appreciated that they spent real time understanding our manufacturing operations before proposing any AI applications. The phased plan they developed has given our leadership team a shared direction — which had been missing. Communication was clear throughout, though the initial scoping took slightly longer than expected."

"As a mid-sized retail group, we weren't sure if AI advisory was relevant for us. The readiness assessment changed that — it helped us see two or three use cases that were genuinely within reach, and understand what we'd need to prepare. The advisors were honest about what wouldn't work for our scale, which I found refreshing."

"We've been on the Program Management Advisory arrangement for four months. It's been genuinely useful — particularly the risk monitoring. When our primary AI vendor hit a delay, Synthorai had already flagged the risk three weeks earlier and helped us prepare a contingency approach. That kind of foresight is hard to build internally."

"The roadmap engagement gave us a practical document we could present to our board. The use case prioritisation was particularly valuable — it saved us from pursuing a technically interesting but strategically premature initiative. My only suggestion would be more involvement from the operational team in the early stages."

"What stood out was that Synthorai didn't try to expand the scope mid-engagement. They delivered what was agreed, and let the outcomes speak. The readiness scorecard was straightforward enough for non-technical stakeholders to understand but rigorous enough for our CTO to take seriously. A well-run engagement."

Engagements in Depth
Challenge
A mid-sized Malaysian financial services firm wanted to integrate AI into their credit risk processes but had no structured view of whether their data infrastructure could support it, or what the regulatory considerations were under Bank Negara guidance.
Approach
Synthorai conducted a full AI Readiness Assessment with a focus on data quality and governance. A readiness scorecard was produced, highlighting two data pipeline gaps and a governance process that needed updating before any AI model deployment would be defensible.
Outcome
The client used the assessment to prioritise a six-month data remediation effort — rather than beginning model development immediately. This decision avoided a likely 18-month delay that would have resulted from discovering the gaps mid-implementation.

Challenge
A manufacturing group in Selangor had received competing AI proposals from three vendors, each recommending a different starting point. Leadership was confused about priorities and concerned about making an expensive misstep.
Approach
Synthorai was engaged to develop an AI Roadmap that would clarify priorities independently of vendor interest. The roadmap covered 14 potential AI use cases, prioritised to three for immediate focus based on feasibility and strategic impact.
Outcome
The phased roadmap gave the board a defensible basis for selecting a vendor and structuring the contract. The first phase was launched on schedule, with scope and milestones clearly defined — reducing the ambiguity that had been creating internal friction.

Challenge
A professional services firm six months into an AI implementation was losing momentum. The program had drifted from its original objectives, vendor deliverables were inconsistent, and the internal sponsor was struggling to maintain board confidence.
Approach
Synthorai began a Program Management Advisory arrangement, starting with a program health review. A revised milestone structure was agreed with the vendor, a risk register was established, and a board communication template was developed for quarterly updates.
Outcome
Within two months the program recovered its trajectory. The board received a clear quarterly briefing that restored confidence. The vendor relationship improved once expectations were formally documented and monitored. The engagement continued through successful program completion.
